Delegation is one of the most valuable leadership skills you can develop — it builds stronger teams, increases efficiency, and frees you up for higher-value work.

Yet, for many leaders, it’s also one of the hardest skills to master.

I recently coached a client who arrived looking tired and stressed. When I asked what was on their mind, they said:
“Jim, I’m working too many hours and spending too much time checking on my staff and correcting their mistakes. What can I do?”

After a few questions, it became clear they didn’t have a staffing problem — they had a delegation problem.

Their team thrived under pressure and could meet last-minute deadlines. But during regular operations, they lacked focus, seemed disengaged, and occasionally slacked off when the owner wasn’t around.

Are You Struggling to Let Go?

Workaholic tendencies can sabotage productivity. The more we try to do everything ourselves, the less time we have for truly important tasks.

Leaders often resist delegating for reasons such as:

  • Reluctance to give up control of important work

Here’s what happens when we do:

  • We show respect for our team. Asking for help acknowledges their contributions and builds a culture of mutual support.
  • We demonstrate trust. Training others expands your team’s skills and strengthens the business for the future.
  • We open the door to meaningful work. By freeing yourself from routine tasks, you can focus on strategic, high-impact projects.
  • We strengthen the team. Assigning work to the most appropriate person ensures efficiency and professional growth for everyone.

How to Start Delegating

Begin by categorizing your current responsibilities into four value levels:

  • $1.00 Tasks – Cannot be delegated; require your expertise
  • $0.75 Tasks – Important, but still best handled by you
  • $0.50 Tasks – Can be delegated with some preparation and training
  • $0.25 Tasks – Should be delegated immediately to free up your time

 

Start with the $0.25 tasks, then move to $0.50 tasks as your team grows in capability.

This frees you to focus on your $0.75 and $1.00 work — the activities that truly drive results.

The truth is, you can’t do everything well on your own.

When you delegate, you accomplish more by doing less — and you build a team capable of achieving more than you ever could alone.

A Step-by-Step Approach to Delegation

You can’t simply drop tasks onto someone’s desk and expect success.

Instead, follow these steps to transition responsibilities effectively:

  1. Start with fact-finding. Ask them to gather information only. This lets them learn without pressure.
  2. Invite suggestions. This builds engagement and gives you insight into their thinking.
  3. Approve one recommendation for implementation. Provide guidance to set them up for success.
  4. Allow independent action with immediate reporting. They gain confidence while you retain oversight.
  5. Grant full authority. The ultimate goal — they take ownership, and you focus on leading
